A 3x ROAS can still leave a 5% margin once returns, discounts, shipping and payment fees land. These are the leaks I see most.
Ads are judged on ROAS, but nobody has worked out what one order is actually worth after costs.
Profit arrives on the second and third, yet almost nothing is spent bringing customers back.
Returned cash-on-delivery orders cost shipping both ways and quietly eat the margin.
One hero ad runs for months, ROAS slides, and nothing new is ready to replace it.
When the offer is the only reason to buy, every sale gets cheaper and customers wait for the next sale.
Amazon and quick commerce bring sales, but the data and the repeat order stay with them.
Illustrative numbers for a typical funnel in this industry. Not client data.

“Each brand ran ads, SEO and social as separate efforts. We planned them as one funnel, with go-to-market and affiliate plans. D2C revenue grew 120%.”
Straight answers, before we talk.
It depends on your margin. Break-even ROAS is 1 divided by your contribution margin before ad spend. At a 40% margin, break-even is 2.5x; anything below that loses money on the first order, which is only fine if repeat orders pay it back.
Confirm every COD order on WhatsApp or a call before dispatch, nudge buyers to prepaid with a small incentive, apply stricter rules for pin codes with high return rates, and follow up failed deliveries the same day.
Usually both, with different jobs. Marketplaces bring discovery and trust; your own website keeps the customer data, the margin and the chance to sell again. Plan the budget so the website, not the marketplace, owns repeat buying.
