Every growth-stage company I work with has had this meeting. Marketing shows a report: leads up, cost per lead down. Sales shakes their head: the leads are junk. The founder sits in the middle and can't tell who's right.
Usually, neither is. The problem isn't the leads or the sales team. It's that nothing connects the two.
What's actually happening
Marketing hands leads over and never hears back. Sales or presales calls from a sheet, marks some leads "not interested", "budget mismatch" or "not reachable", and those remarks stay in the sheet. They never reach whoever runs the ads.
So the campaigns keep learning from the only signal they get, which is a form fill. A ₹4 crore project keeps reaching the same people as a ₹60 lakh one. A hospital keeps paying for enquiries that never become procedures. Both teams are working hard, on different numbers.
The fix is a system, not a meeting
- Decide who each campaign is really for. One audience per project or product, written down, with the budget range and decision-maker.
- Give sales five fixed outcome tags (booked, qualified, budget mismatch, not reachable, not interested) and make one mandatory before a lead can be closed.
- Send those outcomes back every week to whoever runs the ads, and into the ad platforms themselves through their conversion APIs, so the algorithm learns from buyers, not form fillers.
- Judge marketing on cost per qualified lead or customer, not cost per lead.
Ask your sales team to show you 20 leads from last week and what happened to each one. If nobody can answer quickly, you've found the leak.
Why it matters more than more budget
Most companies respond to the "junk leads" fight by changing the agency or adding budget. Neither fixes the missing feedback. Until outcomes flow back, every new campaign starts from the same blind spot.
If you want to see where your own funnel loses good leads, the 2-minute Leak Check will show you, and I'm happy to talk it through.
Questions people ask
Who is right when sales says the leads are junk?
Usually neither team is fully right. Without outcome tags flowing back to marketing, nobody can prove lead quality either way. The fix is a shared system: one outcome tag per lead, reviewed weekly.
How do I connect marketing and sales?
Agree an audience per campaign, make sales tag every lead with a fixed outcome, send those outcomes back to the campaigns and ad platforms weekly, and judge marketing on cost per qualified lead or customer.
